Coaching Foundations is where you learn the skills to develop people.

Many professionals become leaders because they're good at the work. Then they're expected to develop their team, have difficult conversations, build trust, and help people take ownership.

Every elite athlete has a coach.

Think about who invests in a coach in sport. It isn't amateurs. It's the professionals. The higher they perform, the more they invest in coaching.

Nobody looks at an Olympic athlete working with a coach and thinks, “Something must be wrong with them.”

We assume the opposite. They are serious about high performance.
The coach isn't there because the athlete is failing. They're there because, at a certain level, just doing it yourself won't cut it.

Leadership works the same way.

Yet many leaders only think about coaching when something is already going wrong. A team is struggling. Communication has broken down. Someone isn't performing. A conflict has become impossible to ignore.

By then, "coaching" becomes about fixing a problem.
But coaching is primarily about development and elite performance.

It can help a leader see what they can't see on their own, communicate more effectively, ask better questions, and bring out more in the people around them.

If your team keeps coming to you with the same problems over and over again, your leadership might be the issue, not their competence.

Sometimes they genuinely need your advice and help. But sometimes, you’ve simply become the person who always has the answer.

A team member comes to you with a problem. You tell them what to do. They come back with another problem. You solve that one too.

After a while, they stop thinking before they come to you. They wait for your answer because that’s what they’ve learned to do.

Good leadership means knowing when to answer and when to help people think instead.

“What do you think we should do?”
“What have you already tried?”
“What’s stopping you from figuring this out yourself?”

Those questions give people room to think, take ownership, and build confidence in their own ability.

That’s one of the skills coaching develops. You learn how to listen, ask better questions, and help people find solutions instead of always giving them yours.

The goal isn't to build a team that needs you for every decision. It’s to help people become capable of making good decisions without you.

Try it the next time someone brings you a problem. Before giving them your answer, ask: “What do you think?”

A culture is only as good as the tough conversations it can have.

When something can't be said in the room, it usually gets said somewhere else.
A report is late. You let it go. It happens again, and now everyone knows what happens when a standard isn't met.

Most leaders aren't avoiding these conversations because they don't care. They're avoiding them because they don't want to damage the relationship, create defensiveness, or make things worse.

And that's understandable. Most of us weren't taught how to have difficult conversations well.

The good news is that it can be learned.

Coaching helps people become more curious instead of judgmental, manage their own reactions, ask better questions, and have conversations that help people grow rather than simply telling them what went wrong.

Who's the expert in the room?

One of the most common questions we hear is: “What's the difference between therapy and coaching?”

There are many similarities and differences. One of the bigger differences is the role of the client in the session.

In coaching, you are the expert of your own life. You know your team, your challenges, your experience, and what you've already tried.

The coach isn't there to give you the answer or to diagnose you. The coach's role is to listen, ask questions, challenge your thinking, and help you discover what is already inside but may not have access yet.

That's what makes coaching different.
It's not about telling people what to do. It's about helping people think more clearly, make better decisions, and unlock their own potential.

It often starts with good intentions.
You ask for their ideas, but then quickly correct them, explain why their idea won't work, or give them your own answer.

Eventually, they stop offering ideas altogether.
Good leadership isn't about always having the best answer. It's about creating enough trust for your people to think, speak, and contribute.

Coaching helps leaders develop that skill, asking better questions, listening with curiosity, and helping people find solutions instead of always giving them the answer.

Some conversations don't get easier by waiting. They get harder.

Most leaders don't avoid difficult conversations because they don't care.
They avoid them because they care.

You don't want to discourage someone. You don't want to hurt the relationship. So you tell yourself you'll bring it up next week, after the deadline, or when things calm down.
But while you're waiting, the problem doesn't disappear.

Expectations become unclear. Standards slowly slip. Frustration builds on both sides. And when the conversation finally happens, it often comes from a place of emotion instead of understanding.

I've learned that protecting people from honest feedback isn't kindness.
Real leadership is helping people grow, even when the conversation feels uncomfortable.
That's one of the biggest shifts coaching has taught me.

Coaching isn't about making everyone feel comfortable. It's about learning how to have difficult conversations with clarity, curiosity, and respect. Being clear about the standard, listening to understand what's really happening, and helping people find a way forward together.

Most managers were never taught how to lead conversations like these.
That's why coaching isn't just for coaches. It's a leadership skill that helps you build stronger relationships, develop your team, and create a workplace where people can perform at their best.

Turning Conversations Into Performance
Every conversation a leader has shapes the culture of their team.

Last week, we had the privilege of joining Breakfast with an Expert, hosted by Impact Hub Phnom Penh, where Joey Ra, ICF PCC, shared practical insights on how coaching can transform the way leaders communicate, build trust, and improve team performance.

One message stood out throughout the session:
Leadership isn't just about giving instructions; it's about creating conversations that help people think, take ownership, and grow.

Many workplace challenges, from missed deadlines to misunderstandings and disengaged teams, don't happen because people lack ability. More often, they happen because leaders were never taught how to have better conversations.

That's why coaching is becoming such an important leadership skill. It helps leaders move beyond simply managing tasks and instead develop people through listening, asking better questions, and building stronger relationships.

"Nobody warned me that leading people would be the hardest part of building a company."

When I started building my company, I genuinely cared about my team. I wanted them to succeed. But no one prepared me for how difficult leading people could be. Inevitably, deadlines were missed, miscommunication happened, tensions flared up at times, and I noticed myself getting frustrated. I kept giving instructions, expecting things to work simply because my intentions were good.

That didn’t work.

Thankfully, I had my coaching training to rely on. I started trying to understand my people in a new way.

Instead of just telling people what to do, I learned to ask better questions, listen more carefully, and help people think for themselves.

That's the mindset of coaching. It isn't about solving problems—it's about building relationships that bring out potential, sometimes potential people don't even see in themselves.

That's why we created Coaching Foundations. Because leadership isn't just about getting work done. It's about helping people grow.

Behind every problem is the same person facing it.

"Why are you behind on target? You need to push harder."
"Yes, I'll try."

Next month, same conversation with the same person.

This happens in every company in the world. Everyone is busy. Judgement runs on assumptions, and it's quick. It saves ten minutes today and costs the same conversation every month after.

Last week, at their half-year meeting, 50 managers from Shinhan Bank Cambodia practised a different way to have conversations.

Judgement asks: what's wrong with you? You already heard that answer. "Yes, I'll try."

Curiosity asks: what's happening for you? Now the real story surfaces. Maybe two big clients pushed to next quarter. Maybe they stopped believing in the target months ago, and no one ever asked. The first is information. The second is the person. Pushing harder reaches neither.

Judgement fixes the problem. Curiosity grows the person.

The managers worked in pairs on two coaching skills: listening to understand, the issue and the person facing the issue. And asking curious questions, not just about the issue but also about the person. These are the conversations trust is built in.

Before the session ended, every manager chose one real curious conversation to hold with their team this week.

The next time someone tells you "Yes, I'll try", don't push harder. Get curious.
