The offsite thoughts didn't change your culture.
An ordinary Tuesday did.

We keep treating culture like a summit to climb with the big strategy day, the new values poster, the all hands speech.

Then willpower runs out by Thursday and nothing moves....know what I mean?

Here's what I'm seeing across the leaders I speak with: Culture was never built in the grand gesture.

It's built in the unremarkable, repeated behaviour nobody is allowed to skip.

Gallup's 2026 data puts global engagement at 20% — its lowest since 2020, and a roughly $10 trillion drag on the world economy.

That gap doesn't close with a keynote.

It closes with one small thing, done daily, in full view of your team.

Big change has a high activation energy…A micro habit lowers it.

This week I'll unpack how the smallest behaviours compound into the biggest cultural shifts.

Over-commitment doesn't undo itself.

The drive that got you here won't quietly dial itself down.

It needs a different kind of judgement, and most high performers were never taught it.

A question worth sitting with this weekend:
If your calendar is full but your life feels empty, the problem was never time.

It's just that "busy" became the easiest thing to be…. easier than present, easier than still, easier than the conversation you keep postponing.

What's one thing you've been "too busy" for that you actually miss?

Sometimes naming it is the whole first step.

He came to me convinced the problem was time management.
A senior leader, respected, & relentless.

He didn't need a better calendar; he had the best system money could buy.

What he'd lost was harder to schedule: his wife's trust, his kids' assumption that he'd show up, the quiet at the end of a day.

We didn't add discipline…. He had plenty.

We rebuilt his judgement about where his energy was actually going, and what it was costing the people he was working this hard for.

Six months on, he told me the metric that changed wasn't his output.

It was that his teenager started telling him things again.

That's the return most high performers never put on the spreadsheet.

Over-commitment hides because every single "yes" looks reasonable.

The cost only appears in the aggregate.

So make it visible.
For one week, next to every yes you give at work, write the no it created at home.🤔

"Yes" to the late call → "no" to bedtime.
"Yes" to the weekend deck → "no" to being reachable.

You're not doing this to feel guilty.

You're doing it to see the cost you've been keeping in the dark.

Gallup is clear: it isn't only the hours — it's whether the work feels meaningful and supported by the why.

But you can't make that call if you've never seen the full account.

Visibility first…. Decisions second.

I used to wear my packed to the brim calendar like a badge.
Back-to-back was proof I mattered.

Saying yes was proof I could be counted on.

I told myself the people at home understood & that they knew the season would pass.

It took a quiet line from my daughter… "you're always here but never here" to show me the strategy I'd been running for years.

That wasn't just about dedication.

It became avoidance wearing a suit.

So I rebuilt.

Not by working less out of guilt, but by getting honest about what each yes was actually costing.

The scar's still there... So is the lesson.💥✨
