Most Q4 planning starts with next year's goals. It should start with a narrower question: of this year's plan, which action has quietly drifted out of coordination with the rest, and what would it take to fix that one link before building anything new on top of it.

There are quite a few new connections here, so it feels like a good time to reintroduce myself.

I’m Jeff Hill.

My career has taken me from the U.S. Secret Service to Apple and into rooms with leaders and organizations facing very different challenges.

Through all of it, one thing has stayed remarkably consistent.

Leadership is always about people.

Strategies matter. Systems matter. Goals matter. But behind every one of them are people making decisions, managing pressure, building trust, communicating clearly, and trying to move an organization forward.

That’s what I want to talk more about here.

September piles on pressure fast. Q4 is close, budget conversations are starting, and Q3 still has loose ends. Most leaders respond by leaning on the systems already running: the calendar, the meeting cadence, the way decisions get made. Familiar feels safe, but familiar is not the same as correct.

A system that goes unexamined does not fail loudly. It just keeps running long after the moment it was built for has passed.

Before Q4 locks the calendar down, it is worth asking three questions about the systems carrying the weight: is this still solving what I built it for, is it costing more than it produces, would I build it this way today.

There is a particular kind of tired that shows up before anything actually breaks. Meetings that feel a little off. Decisions that take longer than they should. A week that ends and you are not totally sure what got done.

Most leaders push through it, because stopping feels indulgent when there is real work on the table. But the cost compounds, and eventually the correction happens anyway, just on worse terms.

The fix does not have to be complicated. Three questions, thirty minutes, on a schedule: what is working, what is costing you more than it is worth, and what you want to carry forward on purpose.

When a team is struggling, most leaders start by looking at the team. Who's underperforming, what's off, what needs fixing.

Here's the question that gets skipped: what have I contributed to this?

Not guilt. Diagnosis. Teams tend to become what they live with, and the conditions a leader sets, intentionally or not, shape the culture everyone else operates inside.

I walk through a simple three-question exercise in this week's post that helps leaders see their own fingerprints on the room, without the self-flagellation. It's some of the most useful (and uncomfortable) work a leader can do.

There is the version of you your team sees on your best day, and the version they actually experience most of the time. Most leaders believe they lead by example. They are not wrong to believe it. The problem is that leading by example as an intention tells you almost nothing about what is actually happening.

Your team is not reading your values poster. They are reading what you do. Whether you follow through. How you react when feedback lands wrong. What happens when you are running late.

One small practice that helps: write down the five behaviors you believe represent how you lead, then track for 30 days whether they are actually showing up. Most people find at least one surprise.

There is a version of you your team sees on an easy Tuesday. Present, calm, trusting. And there is another version they see three days before the big meeting, when two things have already gone sideways.

Both versions are real. And under enough pressure, even a well-intentioned leader reverts to whatever they never took the time to design on purpose.

Groundedness is not something you are born with. It is something you build, one deliberate practice at a time, starting with knowing your own stress pattern before it runs the show.

Ever notice how your team seems to know what kind of day it's going to be the moment you walk in? That's not a coincidence. Teams adapt to their leader constantly, in ways they rarely say out loud.

Most of us are pretty good at reading our teams. Fewer of us are as good at reading ourselves: the tone that shifts under pressure, the habits that show up on a hard Tuesday. That gap between what we intend and what we actually produce doesn't close by itself.
